There's a pattern I've seen play out dozens of times: a team ships an AI feature, celebrates the launch, and then watches the usage metrics flatline within two weeks.
The technology works. The demo is impressive. But users don't change their behavior.
The demo trap
Most AI features are built backward. Teams start with a capability—"we can summarize this," "we can predict that"—and then look for a place to put it in the product. This is the demo trap: the feature is designed to impress in a walkthrough, not to solve a problem someone has every day.
The best AI features I've seen shipped start from a different place entirely. They start with a behavior the user already has, and they make it dramatically better.
Three reasons adoption fails
1. The feature doesn't fit the workflow. AI features often exist as separate experiences—a new tab, a sidebar panel, a dedicated page. But users don't want to learn a new workflow. They want their existing workflow to be faster. The best AI features are invisible: they're embedded in the actions users already take.
2. The output isn't trustworthy enough. When an AI summary is wrong 20% of the time, users spend more effort verifying the output than they would have spent doing the task manually. Trust is binary for most users—either they trust the output enough to act on it, or they don't use the feature at all.
3. There's no feedback loop. Users can't tell the AI what it got wrong. They can't steer it toward what they actually need. Without a feedback mechanism, the feature feels static and impersonal, and users give up after a few bad experiences.
What successful adoption looks like
The AI features that achieve real adoption share a few characteristics:
- They reduce a task from minutes to seconds, not from hours to minutes. The smaller the time savings, the more friction the feature can tolerate.
- They're embedded in existing workflows, not bolted on as separate experiences.
- They give users control—the ability to edit, refine, and provide feedback.
- They're honest about confidence. Showing uncertainty is better than showing wrong answers with false confidence.
The product question, not the AI question
The adoption problem isn't an AI problem. It's a product problem. The question isn't "what can AI do?" but "what task do users already do that AI can make dramatically better?"
